Last month at SuccessLab, we convened senior Customer Service and Support leaders to examine a structural shift unfolding across support organizations.
AI is now embedded in triage, routing, summarization, and resolution guidance. Yet most organizations are not seeing proportional gains in speed, accuracy, or escalation reduction.
Working closely with AI-enabled support organizations, I see the same pattern repeatedly.
The constraint is not model capability.
It is knowledge architecture.
AI is surfacing the structural limits of legacy knowledge systems faster than it is improving operational performance.
By the end of the discussion, there was little disagreement. Knowledge Management, not models or tooling, has become the primary bottleneck to scaling AI effectively in support.

The Wake-Up Call

One leader captured the tension succinctly:
We are trying to give AI authority in triage and routing, but the knowledge underneath it was built for humans to skim, not for systems to reason.
Most organizations have invested heavily in articles, search tuning, and deflection metrics. But when AI underperforms, the root cause is rarely the model.
It is knowledge quality, structure, and context.
As another participant observed:
“When AI gets something wrong, it is usually because it was forced to guess. And it is guessing because our knowledge is vague, outdated, or contradictory.”
AI does not create knowledge gaps.
It exposes them, at scale and in real time.

What Is Broken

Across industries, leaders described remarkably similar patterns.
Static knowledge in a dynamic world
One support VP described the mismatch clearly:
Our products change weekly. Our environments change daily. Our knowledge updates quarterly, if we are lucky.
AI operates in real time. Knowledge systems often do not. The result is high-confidence decisions grounded in outdated assumptions.
Knowledge optimized for deflection, not decisions
We optimized content to keep tickets out. Now we need knowledge that helps the system decide what to do when tickets come in.
Decision infrastructure requires clarity, structured conditions, exception logic, and signal tagging. It cannot depend on narrative prose written for human interpretation.
Tribal knowledge outperforms the knowledge base
“Our AI keeps routing complex cases to the same three people. That is not intelligence. That is the system learning where the real knowledge actually lives.”
In mature Knowledge-Centered Service (KCS) environments, knowledge is created as a byproduct of solving work, not authored separately. Many organizations have not operationalized this discipline.
AI is discovering where expertise resides.
The knowledge base must catch up.

The Turning Point

At one moment, the framing shifted.
“Knowledge used to be a library. Now it is decision infrastructure.”
The discussion quickly moved beyond content hygiene to stewardship, governance, and contextual encoding, the very themes we will tackle in our next SuccessLab Roundtable.

Where the Group Aligned

After working through real examples and tradeoffs, several principles emerged.
Knowledge must be generated from work, not written in isolation
Every resolved escalation is a knowledge artifact. We just do not treat it like one.
Knowledge should be captured within workflows, validated through reuse, and continuously refined. Articles become outputs of validated resolution patterns, not standalone documents.
Machine-readable first, human-readable second
If the system cannot reason over it, it is not knowledge. It is documentation.
Future-ready knowledge must be structured, versioned, tagged, and confidence-scored. Human explanations can be dynamically generated, but the underlying architecture must support reasoning.
Context is foundational
AI does not fail because it lacks answers. It fails because it lacks context.
Customer tier, regulatory constraints, product version, geography, risk tolerance — these variables must be encoded into the knowledge system. Decision infrastructure integrates business logic and policy.
Trust requires tracability
If AI cannot tell an agent why it made a decision, that agent will stop trusting it.
Explainability, signal transparency, and decision traceability are now governance requirements, not enhancements.
Knowledge teams are becoming decision stewards
The knowledge team is not a publishing team anymore. They are becoming the team that governs decision quality.
Knowledge leaders increasingly own signal integrity, lifecycle governance, AI error review, and the feedback loop between humans and systems.

Where Leaders Debated

Ownership remains contested between Support, Product, and Engineering. A federated model with centralized stewardship appears to be the emerging direction.
Autonomy must be graduated, confidence-scored, and reversible.
Tools matter. But incentives, governance design, and operating alignment matter more.
The operating model must precede the platform.

Final Reflection

Knowledge Management is no longer a content function.
It is decision infrastructure.
It governs performance, risk exposure, and customer confidence.
Leaders did not disagree on whether knowledge must evolve. They debated speed, ownership, and autonomy thresholds. That is a healthy sign. It reflects a field moving from experimentation toward operating discipline.
The future of support will not be won by better answers.
It will be won by better-governed, contextualized, and structurally sound knowledge.
